Diagnose the commercial constraint before increasing growth spend

Increasing spend only makes sense when the business knows whether the real constraint sits in demand, conversion, sales capacity, pricing or retention. Otherwise it is simply buying more volume for a system that is not ready.

Commercial constraint diagnostic model

Symptoms and root causes often sit in different parts of the system.

When revenue slows, the default response is often more media, more channels or more pressure on sales. But the underlying cause may be weaker demand, a change in lead quality, conversion friction, a longer sales cycle, capacity constraints or deteriorating retention.

I prefer to separate those possibilities with evidence before recommending action. This does not slow the business down; it prevents weeks of optimizing the wrong layer.

Diagnose the economic chain.

A practical diagnostic should move through market and demand, funnel conversion, sales execution, unit economics and customer lifecycle. At each layer, identify what changed first, which segment moved most and whether the effect is temporary or structural.

A 20% decline in conversion does not automatically mean the landing page is weak. A major change in lead mix or sales capacity can create the same visible metric for completely different reasons.

Quantify the value of fixing each constraint.

Not every bottleneck deserves immediate attention. Attach an economic estimate to each hypothesis: what does one point of conversion mean in revenue, how does a shorter sales cycle change capacity, what does two points of churn mean for LTV?

Once upside, effort, dependency and confidence are visible, prioritization becomes less dependent on whoever has the strongest opinion in the room.

A good output is a short decision memo.

The diagnostic should end with four things: the most likely constraint, the evidence supporting it, the next test and the owner. If the evidence is insufficient, that uncertainty should remain explicit.

The objective is not a long audit. It is to help management decide what to do first—and what not to do yet.

Start with the context, the constraint and the outcome that needs to improve — a short brief is enough.
